Build a plan for achieving operational excellence: study champions, set metrics, collect data, generate ideas, experiment, maintain alignment

It is important to not only track the changes that need to be made, but also the impact those changes have on the company as a whole, so that we can measure progress over time and celebrate when milestones are reached!

When it comes to operational excellence, the greatest difficulty lies in beginning the journey of change. What is usually the main problem companies need to start with? And what is the sequence of actions to implement the path to operational excellence?

One of the most important things to start with is to understand what is “good” for the organization. Today there are numerous opportunities to better define the concept of what is good and can work for the company, to feel it and internalize it.

There is, for example, the opportunity to go and visit other companies, to physically appreciate the workplace, to engage with employees and talk to them, and to experience how those companies that have gone down this path and achieved rather high levels of operational excellence perform, and to see what that difference looks like in relation to one’s own organization.

When talking about operational excellence, the best place to start is to identify the areas of the company that you are most interested in improving. To that end, it comes in handy to undergo an expert assessment as well as to talk to your team and customers about what they value most or least. Once you know what is important to them, you can identify opportunities for improvement.

Next, you need to measure what is most important to improve. To do this, you can create metrics that indicate how well you are doing in each area involved. Metrics should be specific, measurable, and based on explicit goals. For example, if your goal is to improve customer satisfaction, one metric might be the percentage of customers who would recommend your product or service to others (this is one of the most relevant metrics today: NPS – Net Promoter Score). After identifying these metrics, it will be much easier for everyone in the organization to understand what improvements need to be made and where to focus efforts.

The next step is to create a plan that outlines how to improve the areas identified in the assessment. For example, if you want to improve your customer satisfaction score, what are the most important factors that contribute to that score? How can you measure them? What type of data collection would be most useful in determining whether or not these goals are being met?

In any case, you should start small! Choose ONE thing to improve and make sure it has a real impact on the organization’s business.

A reporting system should be established to monitor progress. This can be a simple tracking of each metric for each week, month, or quarter.

The goal of any data collection project is to solve a problem. If you can measure something and use those measurements to solve a specific problem, then you will have made progress toward improving your business. Once you have decided on the goal, it is time to start collecting data. The questions to be answered are: what kind of data do you need? How can you collect and analyze it? How often should these factors be measured, and what indicates that the strategy is working?

Then comes the time to decide how to improve things: collected a few ideas on how to solve the problem or implement a solution, start asking other questions such as: what are the pros and cons of each idea? What would be the most effective ideas to solve our problems? How will we measure the success of this approach (e.g., if the goal is to increase customer satisfaction scores by 10 percent in the next six months, what metrics will we use to measure whether or not the implemented solution is actually working?).

Make sure there are clear lines of communication between all parties involved in the project (whether an internal team or an external team), so that everyone knows where they stand and can be accountable for their actions. Whether you are working on a project or simply trying to complete the day’s tasks, it can be easy to get stuck in a rut and fail to come up with new ideas about what to do next. But looking at the situation from a different perspective – or even just asking someone else’s opinion – you may find that there are other great solutions you hadn’t considered before.
